Research democratization is happening whether you planned for it or not.

So the debate over whether to democratize? It’s over. The interesting question — the one almost nobody is writing about — is how to do it without quietly degrading the quality of your evidence base.
I’ve watched this play out across enough teams to have a take: the problem isn’t usually that non-researchers ask bad questions or run sloppy studies. The problem is that nobody can tell the difference between a well-grounded insight and a vibes-based summary once it’s been pasted into a Slack thread.

Why training alone doesn’t solve the quality gap

A PM’s might have 3 snippets from one study, no counterevidence, and broader claims than the data supports. Both are visible. Both are useful at different levels of confidence. And a research lead can triage and strengthen the PM’s insight without redoing the whole study.
That’s democratization done right — not “anyone can do whatever they want,” but “anyone can contribute, and the quality is always on display.”
Concrete example: with vs. without an evidence system
A product designer runs 5 user interviews to understand why trial users aren’t activating.
Without evidence trails
The designer writes up a summary doc:
“Users are confused during onboarding. They don’t understand what ‘setup complete’ means and many abandon before finishing.”
The research lead sees it in Slack. It sounds reasonable. It gets cited in a PRD. Three months later, someone asks “wait, how do we know this?” and nobody can trace it back to anything specific. The insight has become organizational folklore — repeated, uncheckable, potentially wrong.
With evidence trails
The designer creates snippets as they go — 12 quotes from the interviews, each tagged with onboarding, trial_user, and the participant segment. They write an insight: “Trial users in SMB stall at step 2 because ‘setup complete’ has no clear definition.”
The insight links to 8 supporting snippets and flags 2 where activation went fine (agency users with prior experience). A research lead reviews it, adds a code (definition_gap), and marks it as validated.
Six months later, anyone can still click through from the insight to the exact quotes to the original interview. And when someone does challenge it, the answer takes 10 seconds, not 10 minutes.
The three tiers of research democratization
Not every role needs the same level of access. Here’s the tiered model I’ve seen work best, and it maps pretty cleanly to how research ops teams think about scaling.
Tier 1: Consume and verify (everyone)
Anyone can search the repository, read insights, click through to snippets and sources. This is the self-serve layer. PMs preparing for a roadmap meeting, designers looking for evidence before a sprint — they shouldn’t need to ping a researcher to find what the org already knows.
Tier 2: Contribute evidence (PMs, designers, CX)
These people can create snippets, apply descriptive tags, and draft insights — but insights get flagged for researcher review before they’re marked as validated. Think of it like a pull request: anyone can submit, but someone with context approves. (This is closely related to the self-serve research model — the goal is access, not anarchy.)
Tier 3: Synthesize and validate (researchers)
Researchers own interpretive coding, cross-project synthesis, methodology decisions, and insight validation. They’re not gatekeeping access. They’re maintaining the quality bar on the claims the org makes about its users.
